Sourcing Best Practices: Inline Quality Control

Inline quality control catches defects when correction is cheapest — during production, not after. This guide covers DHU benchmarks, inspection frequency, escalation protocols and how buyers can maintain visibility of production quality without being on-site.

Inline quality control is the cheapest quality investment in textile manufacturing: a defect caught at the cutting stage costs seconds; the same defect caught at final inspection costs minutes per unit plus repacking; caught post-shipment it costs the unit, freight, and potentially a recall. The DHU (defects per hundred units) benchmark for a well-run Pakistan textile factory is ≤5 for standard construction and ≤3 for premium products — measured at the sewing floor during production, not at final audit. The first-output check (inspecting the first 10–20 units off each sewing line against the PP sample before the line continues) is the highest-leverage inline checkpoint, catching setup errors before more than 1–2% of the order is made.

The Four Inline QC Checkpoints

  1. 1Incoming fabric inspection: fabric rolls inspected on a 4-point system before entering the cutting room. The 4-point system assigns penalty points to fabric defects by size — a fabric lot with more than 40 penalty points per 100 linear metres is typically rejected or downgraded.
  2. 2First-output check: the first 10–20 units off each sewing line, inspected against the PP sample for every construction, measurement and appearance criterion. Production does not continue until first-output passes.
  3. 3Roaming inline audit: QC staff moving through the sewing floor, inspecting random units at each sewing operation every 1–2 hours and recording DHU by line and operation.
  4. 4End-of-line 100% visual check: every unit visually inspected before entering finishing. Defective units returned for rework or segregated for grade-down.

Setting DHU Targets in Contracts

Buyers who include DHU targets in their purchase orders or factory agreements create a measurable quality standard rather than a subjective one. When a factory's inline DHU exceeds the agreed threshold, the contract specifies an escalation response: a mandatory line stop and root-cause investigation before production continues. Without a contractual DHU target, the factory has no obligation to maintain any specific quality standard during production. Remote Production Quality Monitoring

Buyers who cannot visit the factory in person should establish a structured remote monitoring protocol with their sourcing partner:

  • First-output photos: the first 10 units photographed against the PP sample and submitted to the buyer within 24 hours of line start.
  • Mid-production DHU report: weekly DHU summary by style and operation, flagging any operations exceeding DHU threshold.
  • Measurement audit report: 5 units per size measured against the graded spec at the 30% production mark.
  • Packing commencement check: confirmation that the first cartons are packed correctly before the full packing run continues.
